At a Glance

Trinity Capital had tested referrals, founder-led prospecting and external providers without establishing a consistent source of new business. Pantheon built and operated a commercial distribution programme across six relationship-driven markets, generating 217 qualified opportunities and 90+ meetings in 120 days.

Company

Trinity Capital was a founder-led consulting and advisory firm that provided commercial strategy and market development services to B2B companies. Its senior team worked across institutional financial services, technology and professional services, where new engagements depended on access to founders, executives and institutional counterparties.

Industry

Consulting and Advisory

Before

Referrals, founder-led prospecting and external providers produced occasional conversations but no consistent pipeline across Trinity's priority markets.

After

A dedicated commercial distribution programme generated 217 qualified opportunities and 90+ tracked meetings across the initial 120-day engagement.

Diagnosis01

The Challenge

Trinity needed a consistent source of qualified opportunities without adding business-development work to its senior delivery team.

Previous internal and agency-led efforts had produced limited results. External providers struggled to position Trinity's advisory work across markets where credibility, timing and access to senior decision-makers shaped each opportunity. An internal function would have required Trinity to build research, data, campaign and qualification capabilities while its senior team remained responsible for client delivery.

Key Challenges

  • Define the companies and decision-makers suited to Trinity's advisory work
  • Build separate targeting and positioning for six distinct markets
  • Reach senior counterparties beyond the founders' existing relationships
  • Operate prospecting, qualification and scheduling without using delivery capacity
Build02

The Solution

Pantheon built the infrastructure and market programmes required to operate Trinity's commercial distribution function.

Pantheon reviewed Trinity's past engagements, priority markets and previous business-development activity. Our team then built separate targeting, positioning and qualification logic for each market.

Commercial Audit and Buildout

Pantheon established the infrastructure, data workflows, commercial assets, reporting and qualification criteria during the first 14 days.

Market Mapping and Signals

Pantheon mapped companies and senior decision-makers across M&A advisory, investment banking, private equity, private banking, family offices and wealth management. Transaction activity, fundraising, ownership changes and executive appointments helped determine priority.

Market-Specific Engagement

Each segment received its own proposition and proof. Follow-ups introduced new context or an easier next step instead of repeating the first message.

Qualification and Transfer

Pantheon assessed responses for fit, authority, interest and timing, then transferred qualified opportunities with the relevant company intelligence, conversation history and recommended next action.

Outcome03

The Results

The 120-day programme generated 217 qualified commercial opportunities and 90+ tracked meetings.

Pantheon delivered about 50,000 targeted emails and received more than 700 responses. The team classified 217 responses as commercially relevant based on fit, authority, expressed interest and timing. Trinity's central scheduling system recorded 90 meetings, equal to a minimum tracked opportunity-to-meeting conversion rate of 41.5%. Meetings scheduled outside that system were not included.

Impact Highlights

  • $2.17M to $6.51M in estimated pipeline
  • 217 qualified commercial opportunities from 700+ responses
  • 90+ meetings recorded through the central scheduling system
  • Initial coverage across six markets, followed by expansion into technology, consulting and professional services

Pantheon gave Trinity a managed source of qualified commercial conversations across markets the firm had struggled to cover through referrals and founder-led prospecting.
